The most consequential decision in a microservices architecture is where to draw the service boundaries, and the most common reason microservices architectures fail is that those boundaries were drawn at the wrong level. Services decomposed by technical layer — a "database service," an "API service," an "auth service" — produce distributed monoliths: services that are technically separate but functionally dependent on each other for every request. Services decomposed too finely — a "user profile photo service" separate from the "user profile service" — produce chatty architectures with high network overhead and coordination costs that exceed the independence they were meant to create.

Domain-Driven Design provides the vocabulary and method for drawing boundaries correctly: identify the bounded contexts within the business domain — areas where a specific model and language apply — and decompose services along those boundaries. An e-commerce platform has bounded contexts for inventory management, order processing, customer identity, and fulfillment. These map naturally to microservices because they have different data models, different teams, different scaling requirements, and different change frequencies. The test for a well-drawn service boundary: can this service be deployed independently without coordinating with any other service? If the answer is no, the boundary is wrong.

In a monolith, a developer changing a method signature gets an immediate compile error if another part of the codebase calls the old signature. API contracts — formal specifications of the interface between services, versioned and enforced through automated contract testing — prevent this class of breakage by making inter-service interface changes visible and governed.

Independent deployability is not a feature of microservices — it is the definition of microservices. A service that cannot be deployed without coordinating with another service is not microservices. It is a distributed monolith with a more expensive operational model. The architectural requirements for independent deployability: backward-compatible API evolution (never remove or rename a field, only add new ones; version endpoints when breaking changes are unavoidable), database-per-service (no two services share a database, because shared databases are coupling at the data layer), and asynchronous event-driven communication for cross-service workflows that do not require synchronous responses.

The operational requirements: each service has its own CI/CD pipeline, its own deployment cadence, and its own on-call rotation. The team that owns the service owns its full lifecycle — development, deployment, reliability, and incident response. This is Conway's Law applied constructively: the architecture should mirror the team structure, so that the system's communication paths follow team ownership boundaries rather than crossing them. Organizations that decompose into microservices without reorganizing teams around service ownership end up with services that are architecturally separate but organizationally coupled — which produces the coordination overhead of microservices without the autonomy benefits.

Three Microservices Decomposition Failures

Failure 1: Decomposing Before Building the Operational Foundation

The failure sequence: decompose a monolith into twelve services, deploy them to Kubernetes, and discover that you now have twelve separate deployment pipelines to maintain, twelve log streams to aggregate, and distributed request traces that require tooling you have not yet implemented. Every incident requires correlating events across multiple services with timestamps that may not be perfectly synchronized. The observability, CI/CD, and service mesh infrastructure that makes microservices manageable requires weeks of engineering investment. Organizations that decompose first and build infrastructure second spend that investment under fire — while fighting incidents in a production distributed system that they do not yet have the tools to understand. The correct sequence: build the infrastructure first, prove it works for two or three services, then decompose incrementally as the operational foundation matures.

Failure 2: Drawing Service Boundaries by Technical Layer Rather Than Business Domain

The distributed monolith anti-pattern: decompose a monolith into "frontend service," "API service," "business logic service," and "data service." Every user request now traverses all four services in sequence. Adding a new feature requires coordinated changes across all four services. Deploying the feature requires coordinating four separate deployments. The performance overhead of four network hops replaces what was previously four function calls in the same process. The organizational overhead of four separate services replaces what was one codebase. Nothing about this decomposition provides the independence, autonomy, or scaling benefits that microservices are supposed to deliver — because the boundaries were drawn at the wrong level. Business domain decomposition, not technical layer decomposition, is the prerequisite for services that can actually evolve independently.

Failure 3: Shared Databases Eliminating the Independence Microservices Were Supposed to Create

The most insidious microservices failure pattern: separate services, single shared database. The services are independently deployed in the sense that their application code runs in separate processes. But they are coupled at the data layer — every service reads and writes the same tables, with the same schema, using the same database connection pool. A schema migration required by one service's feature requires all other services to be updated simultaneously, because they all query the same tables. A query that one service adds can degrade the performance of another service's reads. A data model change that one team needs is blocked by a different team's dependency on the existing schema. The shared database recreates every coordination problem that microservices were supposed to eliminate, at the data layer instead of the code layer. Database-per-service is not a nice-to-have — it is the structural requirement for services that are actually independent.

Microservices Maturity Framework — Four Levels

Level 1 — Monolith or Distributed Monolith: High Coupling Regardless of Deployment Model

Single deployable unit or multiple services with shared database and synchronous coupling. Changes in one area require coordinated releases across multiple teams. Deployments are infrequent and high-risk. No service mesh, no distributed tracing. Incident response requires cross-team coordination to understand which component caused a failure. Level 2 — Service Decomposition with Operational Debt: Independent Deployments, Operational Gaps

Services decomposed along business domain boundaries. Independent CI/CD pipelines per service. Services share some databases or have synchronous coupling that limits true independence.
